The AI Readiness Index (AIRI) v3.1
Five levels. One target.
You do not win by pushing everyone to the top of the ladder. AIRI is explicit that AI Ready (Level 2) is the success target for most professionals and organisations — and Level 2 marks an inflection point: below it the question is "what can we automate?", at it and above, "how should we restructure work around what AI can do?"

The five maturity levels
L0
AI Unaware
Bystander
Limited understanding; no active AI engagement.
L1
AI Aware
Explorer
Curious; has tried AI chatbots but not woven them into work.
L2 · your target
AI Ready
Practitioner
Simple department-level AI workflows, often built by own domain experts with AI tools — the target.
L3
AI Competent
Builder
AI solutions implemented and deployed in production; an in-house AI team.
L4
AI Catalyst
Pioneer
Sets the standard others follow; reshapes how the organisation works.
A healthy distribution: fewer than five percent AI Unaware, around ten percent AI Aware, about half AI Ready, around thirty percent AI Competent (your specialists), and about five percent AI Catalyst (your pioneers). Most of your people should reach AI Ready and stay there.
The five pillars
Only two pillars — data and infrastructure — are technical. The other three are the work of business leaders, which is why AI readiness is a leadership matter before it is an IT project.
P1
Leadership & Culture
Is there commitment and capability to succeed?
The execution multiplier — carries double weight.
P2
Ethics & Governance
Are risks managed and ethics considered?
A hard gate — weak governance stops a project regardless of other scores.
P3
Business Value
Can value be identified and captured?
P4
Data Foundation
Is data accessible and of sufficient quality?
P5
Infrastructure & Standards
Are tools, infrastructure, and standards in place?
Two radars, one gap
oAIRI and pAIRI share one architecture, so the two profiles sit on the same axes. Run both and the gap tells you whether your people are ready for an initiative your leadership is planning — or whether your leadership is ahead of a workforce that has not yet caught up.
